It'd sure be easier to get fuel to Tor Lithanel without the... swamp in the way. The swamp with the peat in it that's stopping us from transporting charcoal. Yep.
 
Wait a minute, the Schadensumpf is swamp, right? Why not simply have a barge sail over it and then take the river at the Pass of Stone (assuming that's what the blue line is) directly to Tor Lithanel? It's almost a straight line from Middenland to the city.

Its... possible i guess, if you find an elf willing to navigate you. Hire a forestborn willing to cooperate with ferryman. But its very likely that that the swamp does not have uninterrupted route. I think thats the best solution so far thought. Maybe not a barge but whats the word.... for those wide "ships" made of tree trunks. Make a whole train of them to go easier way over the shallow parts.... do Eonir need lumber?

The Warden of the Sun must turn her eyes to the Schaukel and Demst, which can so easily allow anyone with a boat to penetrate into the heart of our realm - such as the innumerable raiders of Norsca, or the Nordlander fleet lurking just down the coast.
Going up the rivers seems like a safe bet to me.

This problem does have me sympathizing with the Nordlanders juuust a bit. Look at all these useful trees we can't use.
 
In theory, canoe and portage would get you there, though it'd certainly be a miserable experience all around.

And we'd need quite a few men and canoes to cover the contents of a wagon.

That's 100% normal. That's why huffers all across the Empire never run out of work. Hell, look at this quote from WFRP 4e page 94:
A great big ship came in from Marienburg, low in the water and packed to the gunwales. I said that it would cost them a crown to take them through the Furdienst. Steep, yes, but it was a big ship. The arrogant Wastelander scoffed, said he'd do it himself. But sure enough, they drifted right into the shallows and were holed. The Furdienst is the marsh found at the Reikland-Middenland border, where the Emperor's Wrath - a steam tank - got stuck. This tells us three things: the Furdienst is landy enough for steam tanks to travel over, it's still got enough water for big trade ships to travel through, and huffers are well capable of steering those big ships across such landy wetlands.

We can just use normal barges, no canoe trains required.

The wording is to spend as little as possible on transport costs so personal protection in the form of local mercenaries would be a viable option perhaps?
I'm pretty sure that mercenaries to protect the cargo while it is being transported would fall under 'transport costs' as far as Mathilde is concerned.
The Forestborn already bring raw materials from the forest to the city. Negotiate with some of them, and meet them outside the forest or as close as we can get, and they can take the goods to Tor Lithanel as they always do. Decent money for them, and hopefully we don't get outnegotiated too badly.
Silver was mentioned to be a limited resource for them that they have been carefully hoarding for centuries and are going through quite fast, so we would probably get better value for our coins if they are silver instead of any other metal, regardless of the nominal value of the coins in question.
 
Maybe I am misunderstanding the terminology, but in my conception neither swamps nor marshes have a high enough water level to carry rafts or barges.
 
If it's possible to go offroad for about 25 miles from our starting point, and find the road a bit before ex-Oldenlitz, we might be able to take the crappy road connecting Salzenmund-Tor Lithanel without having to bother with the swamp or potentially hostile Nordlanders. And it looks like that area is more hilly than tree-y. I just have no idea if it's feasibly traversible.

Not sure how being a fen or mire affects the "sail through the swamp" plan.
It's neither a fen nor a mire nor even a marsh in Divided Loyalties, it's a swamp. Mathilde miscategorised it. See here:

Impersonate the Everchosen. Declare a crusade in the name of the dark gods against the trees. Have them turn all the trees between the Chaos Wastes and Laurelorn into charcoal.

The night before reaching Eonir controlled territory, spike all the food with the good old rage inducing black lotus poison. After the carnage is concluded, finish off any survivors.


After looting the bodies, transport costs for Charcoal: Yes end up being a profit in themselves.
 
Even without considering roads, it should be easier to travel through the depleted forests nearer the evacuated human settlements, at least for a few years more.

Comedy option for "get a elfaboo noble to finance it," eike ends up getting that one guy who monopolized a portion of Mathilde's time talking about elf art at van hal's coronation party.
