The only genjutsu any of you are aware of that breaks the "one target only" rule is Truth Lost in the Fog, which she *really* doesn't want to use.
At that moment, something finally clicked. Why would the missing-nin fight inside the tight confines of the cave instead of scattering in every direction, to escape and regroup later? How long had there even been trees outside the entrance? Most conspicuously, why would Captain Zabuza, who could have taken them out in a fraction of a second, before they even knew he was there, bother doing it like a ritual execution?

There's something I'd like people to consider when taling about the running plans.
I think most like the idea of running with chakra boosts in the smaller forms while henged.

But why not take advantage the team members with higher levels of henge while we do it?

I'm thinking of having Inoue and maybe Kagome in the back speed shoving those with the 2nd highest henge levels forward who will finally push Akane and keiko faster.

The two jonin would then decrease the mass in henge and speed up to catch up to the genin.

Hopefully this allows keiko and Akane to get more use out of their small henge level and tiny mass change.

Inoue and Kagome can also increase their mass on the initial push to give some oomph on the speed shoves they give the Noburi and Hazou.

Kagome---> Noburi---->Keiko
Inoue--->Hazou---->Akane

And if things get really too close, maybe the genin can henge into Kunai or something and have themselves get chucked forwards by mass increased Kagome and Inoue for a larger boost.

Not stupid but it sounds impractical to me. You could have the genin henge into smaller / lighter forms and ride piggyback, though. It would give the people carrying them a small malus, though. (Speaking of, I really like the word "malus". Thank you all for teaching it to me.)

So far there's no combination of jutsu available to you that allow you to safely combine water and lightning. Syrup Trap isn't conductive and Noburi's whip will conduct electricity but he'll be zapped as well.
Can we cover Noburi's hand (whatever part of him connects to Water Whip) with Syrup Trap and then use Water Whip + zappy?

      3. If viable, summon clones that can pretend to be "us". Let them fight and we ambush from behind/above/wherever.

    2. Canteens out, we drink up from Noburi after we use like 5% chakra or something. We want no less than 95% chakra at any time, except Noburi who has more chakra than unbroken bones.
      1. We do not stop. We are running and drinking at the same time.
      2. If we have to, just pee ourselves. Hazou has experience :p
    3. The primary goal is speed. We want to widen the gap to the point where we can go into full stealth mode and roll natural 20s100s without them being able to catch up.
    4. We angle ourselves West-Northwest so that the Leaf/Hot Springs ninja meet each other before us. With any luck they'll fight and we can make our escape.
    5. Wind Wall to boost our Tactical Movement.
  2. Slow the enemy down.
    1. Fake our deaths.
      1. Drop the bodies in one spot. Put exploding tags on and around them.
      2. Activate (with delay) exploding tags and PMYF away.
      3. Resulting explosion will scatter substitution targets and bodies, obscuring the fact that we escaped and making it look like we committed mass suicide.
      4. If we succeed we go straight to "Disappear" and stealth mode it.

      1. (Optional) Make a MEW and attach Five-Seal Barrier to it. The barrier seals don't have to be aligned and we don't have to actually make the giant slab of rock perfect. We want them to think it's perfect, and to waste time finding the seals.
  3. Disappear.
    1. Once we've made enough distance we go full stealth mode and follow the closest river system, get to Iron. More clones in various directions, but only at the start: Once we start moving in stealth, we want to not do anything that gives our position away.
    2. Ask Inoue-sensei if this is the best plan for when we break immediate enemy tracking: should we sneak the whole way or sneak for a bit and then run?

Real talk though, we should probably group up and decide if we're running or fighting. I am partial to fighting over running but won't hate running as long as the strategy accounts for having to fight possibly later.
 
Okay, NOW I've reset everyone's chakra. Everyone is full at this point, except for Noburi. He tanked everyone else up and has been recharging himself as you run, but hasn't managed to get back to full yet.

Also, note that the +1 XP and the Thousand Yard Stare point have been added.

No chakra refill while running and burning chakra means they'll catch up to us and kill us while we're exhausted of chakra. I do not want to take the risk of us escaping (because we can't). We need to fight. NOW.

Time we don't have, and we are already losing the running scenario (according to @eaglejarl? we'd already lose even with chakra boost). If we rely only on the three 'traps' we have to escape, we'll end up in a fight that is disadvantageous to us more often than not. We'll lose.

I maintain that we should fake our deaths and run, because if we don't run we are all dead anyway.

Please for the love of god edit this. Write something like "If our plans don't seem to be working, move to a combat plan". If we run out out of chakra and then fight we are going to die.

Mari, Hazou, Noburi henge into the Leaf team we killed, the others set the dead bodies as sub targets; pretend to be ready to fight when the actual leaf team shows up, act relieved to see them, start 'explaining', then explosions/stupid box go off and sub with the bodes just as the HS teams shows up
Letting the other, pissed off, group of enemies show up before we've even dealt with the others is TPK. I understand you want them to fight each other but the risks of failure (2 groups of enemies fighting us, effectively instant TPK) far outweigh the benefits (Leaf patrol fights Hot Springs, we try to escape?); especially when you realize that we aren't going to win a bluff. A Leaf patrol that shows up after being missing for months, in the opposite side of Fire makes no damn sense, and that's going to be huge malus die for Mari's Deception skill.

I'm thinking we should take eaglejarl 's suggestion of just using the Jounin to carry everyone else and take a small malus since it seems like they'll still be faster than the genin anyway.

Can the henged genin position themselves to kind of sit backwards on the jounin's shoulders? They'd be facing the enemy in pursuit and would have their hands free to do jutsu.

Maybe wa mild form of chakra adhesion would help steady them?

It might up our chances if we can toss traps, clones and distractions from the back.

    4. We angle ourselves West-Northwest so that the Leaf/Hot Springs ninja meet each other before us. With any luck they'll fight and we can make our escape.
    5. Wind Wall to boost our Tactical Movement.
    6. If viable, have the Jonin carry us slow-ass Genin, who are Henge'd into easy-carry form.
      1. If more viable, have Inoue-sensei's clones do it.
      2. Can the henged genin position themselves to kind of sit backwards on the jounin's shoulders? They'd be facing the enemy in pursuit and would have their hands free to do jutsu.
      3. Maybe a mild form of chakra adhesion would help steady them?
      4. It might up our chances if we can toss traps, clones and distractions from the back.
  2. Slow the enemy down.
    1. Fake our deaths.
      1. Drop the bodies in one spot. Put exploding tags on and around them.
      2. Summon Pandaa.
      3. PMYF away.
      4. Have Pandaa activate the explosives (with 5 s delay, so that Pandaa is unharmed) and despawn.
      5. Resulting explosion will scatter substitution targets and bodies, obscuring the fact that we escaped and making it look like we committed mass suicide.
      6. If we succeed we go straight to "Disappear" and stealth mode it.
      1. If this fails, then we do the other stally tactics below.
    2. Blow up the trees so they fall on each other, and eventually on the enemy. They already know we're here.
    3. Earth and Water Clones to lead enemies down the wrong place.
      1. If viable, send these clones with explosives to blow up elsewhere. Make it seem as though we're fighting in that place, not where we actually are.
    4. Use Pandaa to create an implosion seal distraction.
      1. Send him back, have him detonate implosion seal/large explosive seals, and desummon himself before he would get hurt by it.
      2. Secondary concern: Don't get seen.
      3. If clones can do this better, send them instead of Pandaa.
    5. Set up 0.1-ninjasecond MEW bunkers so the enemy has to check if we're 'in' them.
      1. (Optional) Make a MEW and attach Five-Seal Barrier to it. The barrier seals don't have to be aligned and we don't have to actually make the giant slab of rock perfect. We want them to think it's perfect, and to waste time finding the seals.
  3. Disappear.
    1. Once we've made enough distance we go full stealth mode and follow the closest river system, get to Iron. More clones in various directions, but only at the start: Once we start moving in stealth, we want to not do anything that gives our position away.
    2. Ask Inoue-sensei if this is the best plan for when we break immediate enemy tracking: should we sneak the whole way or sneak for a bit and then run?
Contingencies:
  • Disguises: Face-concealing masks, Henge over all this. All the time.
    • Henges also work to ignore malus die since they make us "un-injured" until broken. Useful for Noburi especially since he's heavily injured but a ranged fighter.
  • Chakra: CHAKRA BOOST EVERYTHING
    • EVERRRRRYTHINNNNGGGG
    • We want to win combat hard and fast, and run away hard and fast. Mari>Kagome>Keiko>Akane>Hazou, if Noburi has limited chakra to give.
  • Running away:
    • Use rivers to hide trail, treewalk (and treejump) to make the trail harder to notice. All are secondary considerations to speed, unless both squads are dead.
    • PMYF to hell.
  • Fighting:
    • See The Oldest and Noblest of Pirate Traditions for how we're fighting.
    • Yes, if we end up fighting it'll probably be us vs. Leaf & Hot Springs.
      • The same plan applies, though.
      • Actually, if they join up wouldn't the slower Leaf patrol-nin kill their ability to engage on us?
  • PMYF use:
    • Optimal distance for swapping with a PMYF sub target of the same mass as us is probably like 250m in ~7 seconds, which a normal ninja traverses in about 18 seconds. We gain 11 seconds of extra time, not counting any more from explosions and changing course, but also not counting the non-ideal travel time (we probably go more like 175-200m) or deceleration to save our necks near the end of the flight.
    • For subbing with a 100kg target, the optimal distance is nearer to 460m, so actual travel is probably more like 350, so gain more like 15 seconds. These are even if they know exactly where we land.
  • FUBAR:
    • If things look bleak, try to get Keiko reverse-summoned to safety (she will probably not take this suggestion well)

e: Oh, we should have Akane and Hazou overcharge on Nobby's water before the fight. Not good for long term health, but, ah, that's not a concern here.

Vote for The Oldest and Noblest of Pirate Traditions if you want to fight. Vote for Bravely Bold Sir Robin if you want to run. Vote for @OilWhale's plan if you want to run ourselves out of chakra and then fight (yes, it's not entirely accurate but I'm a little ticked and it's kinda true too). He's editing it. I will wait.

Can you clarify what overcharging does exactly?
